Setting up a hookah takes about 15 minutes, and most of that is waiting for the coals. The first few times it's easy to get one step wrong: too much water, a bowl packed too tight, coals that went on half-lit. That's where almost every harsh or weak session comes from. Below is the whole process in order, the way we do it at home.
Short version: fill the base until the downstem sits about an inch under water, attach the stem and hose, fluff tobacco into the bowl, cover it with foil or a heat management device, heat natural coconut coals on a burner for 8 to 10 minutes, put two or three on the bowl and give it 3 to 5 minutes to warm up.
What you need
| Item | What to get |
|---|---|
| The stem, a glass base and a hose. A Regal starter kit has all three plus a bowl, foil and a cleaning brush. | |
| A phunnel bowl such as the Darkside Classic keeps the juice in the tobacco. Not sure which shape? See hookah bowl types. | |
| For a first session, light blonde leaf like Fumari. Dark leaf like Tangiers is stronger and needs more heat. | |
| Hookah foil is cheap and works fine. A heat management device replaces foil and makes heat easier to control. | |
| Natural coconut cubes, 25mm: Titanium or King of Fire. | |
| Coconut coals won't light from a lighter. An electric coal burner is the easiest way, plus a pair of tongs. |
Step 1. Fill the base with water
Put the stem in the empty base first and look at where the downstem ends. Take it out and fill the base with cold water until the downstem will sit about an inch (2 to 3 cm) below the surface.
- Too much water makes the draw heavy and can splash water up into the hose.
- Too little and the smoke isn't cooled, so it comes out hot and harsh.
Cold water gives cooler smoke. Some people add a few ice cubes, which is fine as long as the water level stays the same.
Step 2. Attach the stem and hose
Press the stem into the base so the grommet seals all the way around, then connect the hose. Now check the seal: cover the top of the stem with your palm and pull on the hose. You should feel almost no air. If air gets through, reseat the grommet or the hose before going further, because a leak means weak smoke all session.
Step 3. Pack the bowl
How you pack depends on the tobacco, not the bowl:
- Blonde leaf (Fumari and most fruit shisha): sprinkle it in loosely with a fork such as the Tangiers X Blade and stop just below the rim. Don't press it down. Around 15g fills a standard phunnel bowl.
- Dark leaf (Tangiers): pack it denser and a little higher, almost to the rim. It wants more tobacco and more heat.
Either way, the tobacco should never touch the foil or the HMD. Leave a small air gap or it burns in the first five minutes.

Step 4. Cover it with foil or an HMD
Foil: stretch one layer of hookah foil tight over the bowl, with no wrinkles, and wrap it around the sides. Poke 15 to 25 small holes with a poker or a toothpick, starting at the center and working out to the edge.
Heat management device: just set it on top of the bowl. An HMD like the Apple on Top Asher holds the coals off the tobacco and lets you change the heat with the lid instead of moving coals around. See all heat management devices.
Step 5. Light the coals
- Put the coals on an electric burner such as the Fumari charcoal burner, or on a gas stove with a coal screen.
- Heat for 4 to 5 minutes, then flip them with tongs.
- Heat another 3 to 5 minutes until every side glows orange with a thin layer of gray ash. Larger 26 to 27mm cubes need longer, up to 12 to 15 minutes in total.
- Check for black spots. A coal that is still black anywhere isn't ready.
Natural coconut coals won't light from a lighter. If you have no burner, quick-light coals like Three Kings 40mm catch from a lighter, but let them stop sparking and turn gray before they go on the bowl. More on sizes and lighting times in our guide on how to light hookah coals.
Light coals in a ventilated room, and never leave a burner on unattended.
Step 6. Put the coals on and heat the bowl
With tongs, place the coals around the edge of the foil or into the HMD. Start with two 25mm cubes for blonde leaf and three for dark leaf. You can always add heat; taking back a burnt bowl is impossible.
Wait 3 to 5 minutes, then take a few slow, light pulls. When the smoke turns thick and white, the bowl is ready. If it still tastes thin after 5 minutes, add a coal.
Step 7. Keep the heat right
- Harsh or burnt taste: too hot. Take a coal off, move the coals to the edge, or close the HMD lid a little.
- Thin smoke: not enough heat. Move the coals toward the center or add one.
- Ash: tap the ash off the coals every 20 to 30 minutes. A thick ash layer smothers the heat.
- Outdoors: wind makes coals burn hot and fast. A wind cover keeps the heat even.
Common problems and fixes
| Problem | Usual cause | Fix |
|---|---|---|
| Harsh, burnt taste | Too many coals, or coals put on half-lit | Remove a coal, light coals fully next time |
| Thin, weak smoke | Not enough heat, or a leak | Add a coal, check the seal from Step 2 |
| Heavy, hard draw | Too much water or a tight pack | Lower the water, fluff the tobacco looser |
| Water in the hose | Base overfilled | Downstem only about an inch under water |
| Juice in the stem | Wet tobacco in a bowl with holes | Use a phunnel bowl, drain excess juice |
FAQ
How long does it take to set up a hookah?
About 15 minutes: a few minutes to fill the base and pack the bowl, 8 to 10 minutes for the coals, and 3 to 5 minutes for the bowl to warm up.
How much water goes in a hookah?
Enough that the downstem sits about an inch under the surface. The exact amount depends on the base, so check it with the stem in place.
How long does a hookah session last?
Usually 45 minutes to an hour on one bowl. Natural coconut coals burn about an hour, so plan on swapping or adding coals for a longer session.
Can I light a hookah without a coal burner?
Yes. Natural coconut coals light on a gas stove with a coal screen. Without either, use quick-light coals and a lighter, and wait until they are fully gray before putting them on.
How many coals do I put on a hookah?
Two or three 25mm cubes for most bowls. Start with two for light blonde-leaf shisha and three for dark leaf, then adjust.
Do I need to clean the hookah after each use?
Empty the water and rinse the base after every session, and wash the bowl and stem every few sessions. See our hookah cleaning supplies.
Starting from zero? A hookah starter kit has everything except tobacco and coals, and the Luxury sets add an HMD, a coal burner, coals and a wind cover.
